You will probably never earn all the characters for free as they release new ones faster than you could make up the ground.You can probably earn a new character in about the time it takes to level 2 guys to max (from scratch).There are frequently buy one get one free hero sales which award a random hero (could be one you already have unlocked) also there are random hero boxes to buy which are cheaper than any hero.If you get a duplicate hero it upgrades their ultimate ability.Lots and lots of people only buy the random hero boxes and I think you can get about 1 a week or two.
